24v Engine Problems...Help!

OK folks, here's the deal. I start my baby up and she sounds like she's running "soft"--not as throaty as she should be. If I rev the motor a little, it runs rough...instead of a steady rumble I get a bap-bap-bap sound and gray smoke. When I get going, I have VERY LITTLE power...enough to get up to about 30mph on a flat road. The truck will decelerate going uphill at 2000 rpm. I have already done the lift pump, as my fuel psi was getting on the low side. Once the truck gets to normal operating temp, she runs fine...no dead pedal or any other VP44 symptoms. This lead me to believe that the problem is heat related. I am at my wit's end guys and gals! I have had several near misses because I can't get up to speed. Please help!

Morning, well I would start with the easiest stuff first, read codes if any, fuel filter, short out injectors, fuel quality(is it gelling). How many miles on your truck?

the first thing to do is to check for codes,
the best way is with a code reader..... some times the key cycling trick doesn't bring up all the codes
